grumpy 4m40 turbo after snapped timing chain

Hi all, got a customer's pajero that's beating me. He drove it daily for 3 years without a problem, then one day it conked out. The cam wasn't turning on cranking so I lifted the rocker cover to find a snapped chain, a cam in 3 pieces and a broken cam cap.
So it Sat for 2 years until he gave me the go ahead. I used a new chain kit with a second hand head and cam. Then the fun. It was a pig to start, went through one starter. Put that down to bad luck. It will only start cold on aero start, it won't idle cold and is smoky and rattly under load/acceleration. It performs ok, but is not right.
I assumed the head and cam were from same engine, wrong, so I set the valve clearance, better but not right. I've since pulled the timing cover to check my chain timing but that's correct.
Compression is 350/400 across all cylinders. Got me beat, it run fine, and went together ok. Any advice greatly accepted.
